A drink menu is an operations document
Every drink added to a board adds an ingredient to hold, a step to a barista's sequence and a way for the queue to slow down. A menu that reads well and runs badly is the most common failure in a new cafe, and it is visible in the ticket times long before it is visible in the reviews.
The useful question is not what could be on the menu but what the bar can produce consistently at its busiest hour — and then which of those drinks actually carry margin.
The coffee program comes before the equipment list
Choosing machines before deciding what the bar serves is backwards, and it is expensive to undo. A shop built around a fast espresso-and-milk menu, a shop built around filter and a shop built around cold and blended drinks need different bars, and the difference is not a preference — it is the layout, the grinder count and the refrigeration.

- We are opening a cafe. When should we start the conversation?
- Before the build is finished, and ideally before the equipment is chosen. Water, drainage and electrical service for a commercial espresso machine are far cheaper to specify during construction than to retrofit.
- Can you help an existing cafe rather than a new one?
- Yes. Refining an existing bar — menu, recipes, workflow and supply — is a large share of the work, and usually shows results faster than a rebuild.
- How many drinks should a new cafe menu have?
- Fewer than most first menus do. The right number is the one the bar can make consistently at its busiest hour, and every item beyond that costs speed, consistency and holding space.
